The IMPACT model

Six qualities leaders emphasize

Every leader makes choices about where to put their attention. IMPACT names six of them: Innovation, Mission, People, Accountability, Communication, and Transformation. Most leaders lean into some more than others, and the pattern says a lot about how they lead.

The six IMPACT dimensions arranged as the axes of a star diagramIMPACT
Each axis is one dimension. A profile is a shape on this star, showing which qualities someone leans into.

Innovation

Making room for new ideas and better ways of working.

Leaders who emphasize innovation question how things are done, run experiments before the answer is clear, and treat a failed attempt as information. They protect time and people for work that may not pay off.

What it looks like

  • Asks whether there is a fundamentally different approach
  • Funds small experiments before committing to large bets
  • Talks about what was learned from attempts that did not work

Ask yourselfWhen did you last try something new before you were sure it would work?

“Our fresh and innocent perspective, unencumbered by conventional wisdom allowed us to see what thirty, forty, fifty other companies could not and did not.”

Mission

Connecting the work to a purpose and a long-term direction.

Leaders who emphasize mission explain why the work matters and where it is headed. They tie today's priorities to a longer arc, and they will give up a short-term win that pulls away from it.

What it looks like

  • Explains the purpose behind priorities, not just the priorities
  • Describes where the organization should be in years, not quarters
  • Says no to opportunities that do not fit the direction

Ask yourselfCould the people around you say where you are headed and why it matters?

“You see, my hope was never to build a company, but to make an impact.”

People

Developing others and building the team and culture around them.

Leaders who emphasize people spend time on hiring, coaching, and growing others. They delegate meaningful work so others can stretch, and they treat culture as something to build on purpose.

What it looks like

  • Makes time to coach even when delivery pressure is high
  • Delegates real decisions, not only tasks
  • Talks about the team's growth as an outcome in itself

Ask yourselfWho on your team has grown the most this year, and what was your part in it?

“The greatest satisfaction of my career has been bringing people together to do something more than any of us thought was possible.”

Accountability

Owning outcomes and following through on commitments.

Leaders who emphasize accountability make ownership clear, define what success looks like before work starts, and follow up. They hold themselves to the same standard they set for others, and they make the hard calls that come with it.

What it looks like

  • Names an owner and a measure for each commitment
  • Follows up on missed commitments rather than letting them slide
  • Takes responsibility in public when results fall short

Ask yourselfIs it clear who owns each of your team's most important commitments?

“Making your bed will also reinforce the fact that little things in life matter. If you can’t do the little things right, you will never do the big things right.”

Communication

Being clear, open, and willing to hear what challenges you.

Leaders who emphasize communication explain the reasons behind decisions, share difficult news early, and invite feedback that challenges their assumptions. They treat listening as part of the job.

What it looks like

  • Explains the reasoning behind a decision, not only the decision
  • Shares unwelcome news early rather than waiting
  • Asks for disagreement and acts on it

Ask yourselfWhen did someone last change your mind, and how did they get the chance?

“Let us never negotiate out of fear. But let us never fear to negotiate.”

Transformation

Helping people and organizations adapt when the world changes.

Leaders who emphasize transformation notice when established ways of working stop fitting, retire what no longer works, and help others through the change. They accept a dip in performance to reach a better way of working.

What it looks like

  • Regularly reviews what to stop doing
  • Leads people through change rather than announcing it
  • Talks about setbacks as a reason to adapt

Ask yourselfWhat does your team still do that made sense once but no longer does?

“Surprisingly, naivety is helpful. Experience can be a cage, inhibiting and hard to escape from. And today, the world changes so quickly that freedom from experience can be an asset.”

How we use IMPACT

IMPACT gives the quotes, speeches, and leader pages on Impact Chiefs a shared vocabulary. A quote shown beside a dimension illustrates it; it is not a rating of the person who said it. We do not publish IMPACT scores for leaders.

A short, private self-reflection is in development: answer a set of statements about how you lead and see your own IMPACT shape. Your answers will stay in your browser.
